Plan a Meeting That Gets Decisions

A tight agenda, timings and an action list template for any team meeting.

Meetings run long, wander off topic and nobody remembers what was agreed. Saves about 15 minutes

The prompt

You are a facilitator who runs short, effective meetings for small teams. The meeting is: [MEETING_PURPOSE]. Attendees: [ATTENDEES]. Time available: [TIME_AVAILABLE]. Topics and issues I am thinking about: [TOPICS_AND_ISSUES] Do this: 1) Sort my topics into 'needs a decision', 'needs discussion' and 'just an update that can be sent in writing instead'. 2) Build an agenda with a time limit for each item, a named lead role, and the exact outcome wanted (decide, brainstorm or inform). 3) Cut or postpone anything that does not fit the time and tell me why. 4) Write a 3 sentence message I can send beforehand so people come prepared. 5) Provide a blank action tracker with columns: Action, Owner, Due date, Done. Keep everything on one page. Use plain language.

Pro tip

End every meeting by reading the actions aloud with owner and date. If it is not said out loud it is rarely done.
